Every engagement begins with a structured readiness assessment that evaluates your organization across six dimensions: data maturity, technical infrastructure, organizational capability, governance framework, use case clarity, and leadership alignment. We interview stakeholders across business units, review existing data assets, assess current technology stacks, and benchmark your position against the 200+ enterprises we have previously advised.

The assessment surfaces two types of insight. First, where your organization is genuinely ready to deploy AI and what specific use cases will deliver the highest ROI with your current capabilities. Second, what gaps need to be addressed before more ambitious initiatives can succeed. In a third of our assessments, we recommend fixing foundational issues in data infrastructure or governance before investing in AI. This recommendation costs us short-term revenue. With assessment findings in hand, we develop a structured AI strategy that maps directly to your business objectives. This is not a theoretical transformation roadmap. It is a sequenced plan that starts with the highest-ROI, lowest-risk use cases you can execute with your current capabilities and data infrastructure, then builds toward more ambitious applications as those foundations are proven.

The strategy addresses platform decisions with a vendor-neutral evaluation framework. We assess Azure, AWS, GCP, OpenAI, Anthropic, and all major AI platforms on technical capability, enterprise integration complexity, total cost of ownership, and vendor risk for your specific context. We do not have preferred platforms. We have a standard evaluation methodology and the experience to apply it correctly.

The most common reason enterprise AI projects succeed in the lab and fail in production is data infrastructure that was designed for reporting, not for AI. Production AI systems require data that is complete, consistent, timely, and at the right granularity for the models that will consume it. Building this infrastructure properly before model development begins is the single most valuable investment an enterprise can make in AI readiness.

We design and oversee the construction of production-grade AI data infrastructure including feature stores, model-serving infrastructure, real-time data pipelines, and the monitoring systems that detect data quality issues before they affect model performance. This work runs in parallel with strategy development to compress the overall timeline.

MLOps infrastructure is designed at this phase, not bolted on afterward. This includes model versioning, deployment automation, A/B testing frameworks, model monitoring, drift detection, and incident response playbooks. These systems are what allow a model to go from development to production in days rather than months.

Model Development and Validation

Model development begins with the simplest model that meets the production performance threshold. We have repeatedly seen organizations invest months building sophisticated ensemble models when a well-tuned gradient boosting model would exceed their requirements and be far easier to maintain, explain, and monitor in production. We match model complexity to the problem, not to the appearance of sophistication.

Validation is conducted against production data, not held-out development data. We test model performance on the actual data distributions, edge cases, and operational conditions the model will encounter in production. For regulated industries, validation includes bias testing, explainability documentation, and model risk assessment that will pass regulatory examination.

Before any model goes to production, it completes a structured review that includes: technical performance validation, business outcome projection, bias and fairness assessment, explainability documentation, operational runbook, rollback procedure, and monitoring threshold configuration. This review is not optional and not abbreviated for schedule pressure.

Phase 05
Production Deployment and Adoption

Production deployment uses a controlled rollout approach. We start with a limited user group, validate model performance under real conditions, collect feedback, address issues, then expand the rollout incrementally. For GenAI applications, this typically means 500 users in week one, 2,000 in week three, and full rollout by week eight. For operational models, it means one production line or business unit before full deployment.

Adoption is the metric most enterprise AI programs underinvest in. A technically excellent model with poor adoption delivers zero business value. We design and execute structured adoption programs that include executive sponsorship alignment, manager enablement, user training, feedback mechanisms, and the performance management changes needed to make AI adoption natural rather than optional.

All deployments include 90 days of post-launch support, which covers model performance monitoring, production issue response, user support escalation, and iterative improvement based on production data. Most production AI improvements happen in this 90-day window when the model encounters real user behavior at scale.

We design the AI CoE structure, hiring profiles, operating model, and governance framework your organization needs to deploy AI continuously without external advisory dependency.

CoE design includes the organizational structure, required roles, reporting lines, budget model, and decision rights needed to operate a production AI program at enterprise scale. We draw on experience designing 25 enterprise AI CoEs to customize the model for your organization's size, structure, and strategic ambition.

We build the knowledge transfer materials and internal training programs that allow your team to manage, improve, and extend the models we have deployed together. We document every decision, every trade-off, and every lesson learned. When our engagement ends, you have not only a production AI capability but the institutional knowledge to maintain and grow it.

Production criteria defined before development starts
We refuse to begin model development before the production success criteria are agreed and documented. The question is always: "What does success look like in production, measured how, over what time period?" Until that question has a clear answer, we do not build anything.

Validate on production data, not development data
Model validation must be conducted on data that reflects actual production conditions, including edge cases, missing values, distribution shifts, and adversarial inputs. We have ended engagements rather than deploy a model whose validation did not meet this standard.

The simplest adequate model wins
We choose the simplest model architecture that meets production performance requirements. Interpretable models in production beat opaque models in development. A model your team can maintain, explain, and retrain is worth more than a technically superior model that becomes a black box liability.

Governance is not optional for regulated industries
AI governance, model risk frameworks, and regulatory compliance documentation are not optional deliverables for regulated industries. They are preconditions for deployment. We build the governance framework before the model, not after the deployment has already created regulatory exposure.

No deployment without a rollback procedure
Every production deployment includes a documented, tested rollback procedure. We have used rollback procedures on four occasions across 200+ deployments. Each time, they worked as designed. The organizations that do not have rollback procedures learn why they need them the hard way.
