Here is what we see repeatedly: a Fortune 500 executive reads a Gartner report, attends a conference, and concludes their organization is "AI-ready." They approve a $3M AI initiative. Eight months later, the initiative stalls because the data pipelines do not exist, no one owns governance, and the model has never been tested on production data. The problem was not the AI. The problem was an honest assessment of maturity was never done.
This guide gives you the scoring framework we use in our AI Readiness Assessments. It covers six dimensions, five maturity levels, and the specific evidence we look for at each level. Use it to score your organization honestly, then understand what Level 4 and 5 organizations do differently.
What AI Maturity Actually Measures
AI maturity is not about how many AI tools you have purchased. It measures your organization's demonstrated ability to take AI from idea to sustained production value. An organization with 40 Microsoft Copilot licenses and no usage policy is not more mature than one with 3 deployed models in production generating $800K in annual savings.
The six dimensions we assess reflect the six things that consistently separate organizations that extract value from AI and those that spend on it without result:
- Data Infrastructure — Quality, accessibility, and governance of data that AI systems depend on
- AI Strategy and Governance — Clarity of direction, decision rights, and risk management frameworks
- Technology and Architecture — Platforms, tooling, and integration patterns that support AI at scale
- Talent and Organization — Skills, roles, and structures that enable AI delivery and adoption
- Process and Operations — How AI is built, deployed, monitored, and maintained operationally
- Culture and Adoption — Organizational willingness to change workflows and trust AI outputs
The Five Maturity Levels
Each level represents a genuine step change in organizational capability. Moving from Level 2 to Level 3 is harder than moving from Level 3 to Level 4, because Level 3 requires breaking organizational habits rather than adding tools.
Scoring Your Organization: The Six Dimensions
For each dimension, score your organization from 1 to 5. Be specific about the evidence. "We are working on it" is a 1 or 2. "We have it documented and deployed" is a 4 or 5. Total your scores across all six dimensions to get your maturity score out of 30.
Score based on what is deployed and operational today, not what is planned. A roadmap is not a capability. If your honest answer involves the phrase "we are planning to," score one level lower than your instinct.

What We See Most Often
After running this assessment across 200+ organizations, the patterns are consistent. The most common profile is a score of 14 to 17: solid on technology (often a 3 or 4 thanks to cloud AI investment) and weak on data quality, governance, and culture (often 1 or 2 each). This creates what we call the "architecture-execution gap" — organizations that have the tools but cannot convert them into production value.
The second most common pattern is inflated self-assessment. Organizations that score themselves before our engagement average 18.4. After structured assessment, the average drops to 14.1. The gap comes from conflating intention with capability, and tool purchase with tool use.
In our assessment data, organizations at Level 3 or above in Data Infrastructure and Governance consistently outperform on AI ROI by 2.8x, regardless of their scores on Technology. The foundation matters more than the tooling.
Priority Actions by Maturity Level
The right next step depends entirely on where your score is lowest. Spending on advanced AI tooling when your data infrastructure is a Level 1 is one of the most reliable ways to waste $500K.
For Level 1 and 2 organizations: The priority is a data and governance foundation before any model development. This means a data quality assessment, a decision rights framework for AI projects, and identification of two or three high-value use cases with measurable ROI. For Level 2 and 3 organizations: The challenge is the pilot-to-production gap. Almost every organization at this level has pilots. Almost none have a repeatable process for productionizing them. The missing piece is usually a combination of MLOps tooling, change management discipline, and a named owner with accountability for AI deployment outcomes. For Level 3 and 4 organizations: Scale is the priority. This means an AI Center of Excellence with sufficient authority to standardize tooling, govern use case selection, and build organization-wide capability. Without the CoE, maturity stalls at Level 3 because each project reinvents the wheel.
For Level 4 organizations: Proprietary advantage is now the goal. What data assets do you have that competitors do not? What fine-tuning or specialized model development would create defensible advantage? At this stage, the conversation shifts from "how do we implement AI" to "how do we make AI a competitive moat." From Score to Action
Self-assessment is a starting point, not a destination. The value of knowing your score is the conversation it forces: which dimensions are holding you back, where investment will generate the most return, and which initiatives to deprioritize until the foundation is in place.

Organizations that skip this step and go straight to implementation are the ones that come to us 12 months later asking why their AI initiative stalled. The answer, in almost every case, traces back to a maturity gap that was present before the first dollar was spent.
