Assessment Framework

Six dimensions that determine whether AI succeeds or fails in production

Enterprise AI failures are rarely about the model. They trace back to gaps in these six dimensions. We score all six and tell you exactly where you stand.

01
Data Maturity
Whether your data infrastructure and quality can support the AI use cases you are planning. The most common gap we find, and the one that kills programmes fastest.
  • Data accessibility and integration
  • Data quality and completeness
  • Data governance and lineage
  • Feature engineering capability
  • Real-time data availability
02
Infrastructure Readiness
Whether your compute, storage, and MLOps infrastructure can support production AI deployment at your target scale and latency requirements.
  • Compute capacity for training and inference
  • MLOps platform maturity
  • CI/CD for machine learning
  • Monitoring and observability
  • Scalability and cost management
03
AI Talent Capability
Whether your team has the skills to build, deploy, and operate production AI systems, not just run experiments in notebooks and hand off to IT.
  • Data science and ML engineering balance
  • Production deployment experience
  • Domain expertise integration
  • AI leadership and product management
  • Talent development and retention
04
AI Governance
Whether your governance framework is an enabler or a blocker. Most enterprises have one of two problems: no governance, or governance that delays every deployment by 6 months.
  • AI risk classification and policy
  • Model lifecycle governance
  • Regulatory compliance readiness
  • Ethics and fairness frameworks
  • Incident response capability
05
Use Case Viability
Whether your AI use case portfolio is well-prioritized with clear business cases, feasibility validation, and realistic timelines. Most portfolios contain a mix of genuinely high-value use cases and expensive distractions.
  • Use case identification and prioritization
  • Business case quality and ROI measurement
  • Technical feasibility validation
  • Data availability for priority use cases
  • Stakeholder alignment and sponsorship
06
Organizational Culture
Whether your organizational culture, change management capability, and leadership commitment will support AI at scale. The dimension most organizations underestimate until adoption fails at the deployment stage.
  • Leadership AI literacy and commitment
  • Change management capability
  • Business unit AI adoption readiness
  • AI education and upskilling investment
  • Cross-functional collaboration on AI
Maturity Scoring

Four maturity levels. Where do you actually sit?

Each dimension is scored 1 to 4 against our benchmarking database of 200+ enterprise assessments. Most organizations are not where they think they are.

L1
Exploratory
AI initiatives are ad-hoc with no systematic capability. Data infrastructure, governance, and MLOps are not in place for production AI. This is the correct starting point, but requires an honest acknowledgment before investment decisions are made.
L2
Developing
Some production AI exists, but deployment is inconsistent and dependent on individual team heroics rather than systematic capability. Data quality, governance, and MLOps have gaps that limit scaling. Most enterprises in active AI investment sit here.
L3
Operationalized
Consistent production deployment with systematic MLOps, governance, and data capability across multiple business units. AI CoE is operational. The challenge shifts from production reliability to business value scaling and portfolio optimization.
L4
Transformative
AI is a core operational capability integrated across the enterprise. Advanced MLOps, automated retraining, comprehensive governance, and measurable competitive differentiation. Fewer than 8% of enterprises we assess reach this level. The primary challenge is maintaining the governance and quality of a large, distributed AI portfolio.
What You Receive

A benchmarked report that tells you specifically what to do next

Scored Maturity Profile
A scored maturity profile across all 6 dimensions, benchmarked against industry peers and the broader AI Advisory Practice client database. Presented as a radar chart showing where you lead and where you lag relative to comparable organizations.
Prioritized Gap Analysis
Specific gaps identified in each dimension, prioritized by their impact on your stated AI use cases. Not a generic list of AI best practices, but a specific analysis of what is holding your programme back relative to your goals.
90-Day Action Plan
A prioritized 90-day action plan covering the highest-impact improvements across your lowest-scoring dimensions. Each action is specific, sequenced, and scoped with estimated effort and expected impact.
Industry Benchmark Comparison
How your maturity scores compare to the average for your industry sector, based on assessments of 200+ enterprises. Financial services and healthcare organizations typically score higher on governance. Retail and manufacturing tend to score higher on use case volume. We tell you where you stand relative to your actual competitive set.
Senior Advisor Review Call
A 30-minute call with the senior advisor who analyzed your assessment to walk through the findings, answer questions about specific recommendations, and discuss whether deeper advisory engagement would be appropriate for your situation.
Zero Vendor Bias
Our assessment findings are not designed to justify a specific tool recommendation or consulting engagement. We have no vendor affiliations. If your assessment shows you are already well-positioned, we will tell you that. If specific services would address identified gaps, we will say so clearly and let you decide.

Head of AI or VP of Data Science who wants to understand how the organization's AI capability compares to industry peers, and needs a framework for prioritizing where to invest to close the gap.
AI programme lead whose AI initiatives are progressing more slowly than planned and wants an independent diagnosis of which capability gaps are causing the most production friction.
Enterprise executive evaluating whether to approve a significant AI investment and wanting an independent assessment of current organizational readiness before committing capital.
Common Questions

Frequently Asked Questions

How does the assessment actually work?
You complete the registration form, and we send you a structured 40-question assessment questionnaire within 24 hours. The questionnaire covers all 6 maturity dimensions and takes approximately 15 to 20 minutes to complete. Once you return the questionnaire, a senior advisor reviews your responses and prepares a benchmarked maturity report and 90-day action plan. The completed report is delivered within 48 hours of receiving your questionnaire responses. We then schedule a 30-minute call to walk through the findings.
Is this really free? What is the catch?
There is no catch. The assessment is free because it is the most efficient way for us to demonstrate how we think and for you to assess whether our advisory approach matches your needs. If the assessment identifies significant gaps where advisory engagement would help, we will say so clearly. If your programme is already well-positioned, we will tell you that instead. The 48-hour report and 30-minute call are free regardless of what the findings show or whether you engage further.
Who completes the analysis?
Senior advisors with 15+ years of enterprise AI experience, not junior analysts or automated scoring algorithms. Each assessment is reviewed by a practitioner who has built and deployed production AI in your industry sector. We do not outsource or automate the analysis, which is why delivery takes 48 hours rather than generating instant results.
How do you benchmark us against other organizations?
Our benchmarking database covers 200+ enterprise AI assessments across industries. We segment comparisons by industry sector (financial services, healthcare, manufacturing, retail, etc.) and by company size, so your scores are compared to organizations at similar scale and with comparable AI investment levels. We do not share individual organization scores. All benchmarking is aggregate and anonymized.
How is this different from vendor AI readiness tools?
Vendor AI readiness tools are designed to show you gaps that their products fill. Our assessment is independent of any vendor. We have no financial incentive to recommend any specific platform, tool, or service. The 90-day action plan recommends specific actions, not specific products, and where tool selection is part of an action, we will point you to our vendor-neutral evaluation framework rather than a specific recommendation.
What size organization benefits from this assessment?
Enterprises with 1,000 or more employees actively investing in AI or planning to do so. Below that scale, the assessment framework becomes less relevant because many of the governance, MLOps, and talent dimensions assume a level of AI investment that smaller organizations typically do not have. If you are uncertain whether this is right for your organization, contact us directly and we will tell you honestly.
